I've been sharing playbook after playbook of what I've done for myself, clients, and the brands I've managed, and this is going to be no different.

Earlier this week, I chatted with my video editor and my thumbnail designer and broke down my YouTube Playbook. Ten rules and I want to give you the same.

This issue is about the mental model behind every video decision my team makes, so you can stop guessing at why a video works and start building ones that do.

📼 Let’s talk YouTube.

Before I share the 10 rules, let me breakdown the two ideas that will help you.

Idea #1: Viewer satisfaction.

Put simply … YouTube isn't trying to figure out how many people watched a video. It's trying to figure out how happy people were that they watched it.

YouTube reads that happiness through four signals.

  • 🎯 Your “view-to-like” ratio: what share of viewers bothered to hit like

  • 🎯 Comment volume and quality: are people saying something, or just moving on

  • 🎯 Watch time: how much of the video people actually stayed for

  • 🎯 Rewatches and shares: whether people came back or sent it to someone else

YouTube ONLY rewards whether people were glad they clicked.

Idea #2: Packaging.

Packaging is everything. Your title and your thumbnail.

  • 🎯 Getting the click: title + thumbnail, judged in under 2 seconds

  • 🎯 Earning the watch: the video itself, judged over several minutes

On all other social channels you spend 80% of their prep time on the second skill and 20% on the first.

I'd say YouTube is 40% satisfaction, 60% packaging

🚗 My YouTube Playbook Engine

This COULD get real dense.

Like people have whole 32 slide docs to go through a YouTube playbook, but I'm gonna try and distill mine down in a couple of bullets.

First … the five pillars of my strategy.

Viewer satisfaction — we’ve already covered this one.

Packaging — covered. But I’d also add the title and thumbnail aren't marketing for the video, they're half the product. I now spend close to the same amount of time on packaging as I do on the script.

The Script — Your title and thumbnail makes a promise that the yourvideo either pays off or breaks. The script needs to do that plus hold tension throughout for video retention

Viewers — Your idea needs to work on three types of viewers.

  • Our core (the people who already watch everything we make)

  • Our casual audience (people who only click when the topic grabs them),

  • Someone brand new who has never seen the channel before.

We call this CCN fit (core, casual, new). An idea that only works for your core plateaus. An idea that only chases new viewers alienates the people keeping your channel alive.

The Topic — Every topic on YouTube has a size to it. We check that size before committing to an idea by searching the topic, filtering by views, and seeing what the best channels in that lane actually hit.

Now, I'm not even saying I'm the greatest at this. It is something you constantly fine tune, but I'm sharing it with you so that it can help you and your brand.

lastly, here are the 10 laws I give anyone who wants to start YouTube.

  1. If they don't click, they don't watch. Packaging is paramount.

  2. Viewer satisfaction is the one true metric.

  3. Make the hook worth the payout.

  4. A great idea with CCN fit beats perfect execution on a weak idea.

  5. Don't invent. Adapt outliers with taste.

  6. Curiosity is the top click driver.

  7. A 20% better title or thumbnail is exponential, not linear, in what it returns.

  8. Psychology first on thumbnails.

  9. Open loops and payoffs are the engine of retention.

  10. Set a time limit and publish.
